Scaling up your leadership with swan-like facilitation skills

As I’m sure you’re aware by now, leadership isn’t just about having a swanky title or the best corner office anymore. It’s about the ability to guide your team, make impactful decisions, and foster an environment where everyone feels heard and valued. One of the most effective ways to achieve this is through the power of facilitation. Whether you’re steering a small start-up with a team of 5 or managing a vast corporation with 50,000 staff, facilitation skills are essential for driving success and scaling up.

It’s not just professional trainers like me who need these skills. Gone are the days when being a leader meant merely calling the shots. Today, effective leadership requires the finesse of a seasoned facilitator – someone who can run engaging workshops, conduct seamless meetings, build cohesive teams, and lead organisational decision-making with confidence and clarity.

The trifecta of fabulous facilitation

To excel as a facilitator, there are three critical skills to master: managing data, managing people, and managing time. Think of these as the three pillars of effective facilitation – the foundation upon which great meetings are built.

Managing Data: The first step in any session is to clearly define the question or challenge you’re tackling. Is it “What’s the best way to boost our online sales?” or “How do we improve our team morale?” Once the focus is set, it’s important to gather data from everyone involved – not just the most vocal participants. This ensures a well-rounded view and fosters inclusive decision-making.

Managing People: Facilitation is as much about managing personalities as it is about managing content. A good facilitator creates a space where everyone, from the outspoken executive to the quiet intern, feels comfortable contributing. It’s a delicate balancing act, encouraging quieter voices to speak up and ensuring that more dominant personalities don’t monopolize the conversation.

Managing Time: Time management is crucial in keeping a meeting productive. A skilled facilitator knows how to keep the conversation on track without making participants feel rushed. The goal is to move discussions along efficiently, aiming to finish a few minutes early – because, let’s be honest, no one ever complained about a meeting that wrapped up ahead of schedule.

Why leaders need to facilitate well

Meetings that people actually want to attend? It’s not a myth. When meetings are well-facilitated, participants feel seen, heard, and respected. This not only boosts their confidence but also leads to better decision-making and stronger commitment to outcomes. As a leader, mastering facilitation skills means you’ll be able to manage conflicts more effectively and bring more people along on your journey.

The art of being a swan 🦢

As a facilitator, your role is to manage multiple dynamics without showing the strain. While you’re listening to participants and gathering data, you’re also keeping an eye on the clock and guiding the flow of the discussion. It’s all about making adjustments on the fly and knowing when to cut off a tangent without ruffling feathers. In other words, be like a swan: serene on the surface, and always paddling beneath.

The balance of Tell and Involve

Knowing when to provide direction and when to open the floor is key to being an effective facilitator. It’s about striking a balance between demonstrating your expertise and allowing participants to share their perspectives. When it’s time to instruct, be clear and concise. When it’s time to involve, step back and let the conversation unfold naturally.

For example, when I’m “telling”, I need to pitch an exercise very clearly. I’ll say, “We’re going to do Think, Pair up, Share Your Voice.” I might tell them, “Let’s each give two ideas to scale up our organisation” and explain that they have 60 seconds to think about how we can grow. I tell the group, “Then I’d like you to pair up and share these ideas. Out of the 4 things, choose 2 to share with the whole group.” I explain that it’s my role as facilitator to capture these ideas when they feedback.

Less talking, more listening

Facilitation isn’t about dominating the room; it’s about creating space for others. The best facilitators know when to speak and when to remain silent, giving participants the time they need to process information and share their thoughts. As a leader, your role is to ensure everyone has the opportunity to contribute, even those who might usually be overlooked.

To add a unique touch to my facilitation, I use Nepalese prayer bells, a gift from one of my past mentors, Mee-Yan Cheung Judge. The sound of the bells serve as a gentle reminder of the time, providing a break from the usual verbal cues.

Navigating the choppy waters

Sometimes, despite your best efforts, things don’t go according to plan. The signs are usually clear: confused faces, a barrage of clarifying questions, or the dreaded “What are we supposed to be doing?” moment. But don’t worry; every mistake is an opportunity to learn and improve. The aim is to foster an environment where people feel comfortable voicing their opinions and where healthy disagreement leads to productive decisions.

Decisions, decisions

Effective facilitation leads to robust decision-making. So it’s vital that facilitators create an environment where people feel brave enough to bring up the elephant in the room; where there is space for disagreement. Because discussion brings about a decision that people will buy into, even if not everyone fully agrees. Good facilitation ensures that solid decisions are made and that sticky actions are clear moving forward. It’s about creating clarity and ensuring that all participants are aligned and ready to move forward.
